Players often waste their first Shards of Agony by treating them as general upgrade currency, then discover they cannot run the boss ladder when a key item is still missing. In Diablo 4, that material matters most once your Diablo 4 gear has a clear direction and you can finish repeated boss fights quickly. It is not a leveling resource. Think of it as an entry cost for a focused loot target, and spend it only when that target can improve your character.

Where Shards Fit in the Boss Rotation

Shard of Agony is associated with Grigoire and is used alongside other summoning materials for higher-tier boss access. The practical loop is simple: collect materials while doing activities your build already clears well, defeat the relevant boss, then use the resulting opportunity to pursue specific Unique or Mythic Unique rewards. The item has little value in your stash until that loop is active.

From long seasonal sessions, the biggest efficiency difference is not raw material income. It is failed run time. A slower character may still earn materials, but long boss kills, repeated deaths, and inventory sorting turn every attempt into a chore. Use the activity that gives steady progress for your current power level rather than forcing the hardest option available.

Save Shards until you know which boss reward can replace a real weak slot.
Pair material runs with experience, glyph progress, or gear upgrades whenever possible.
Keep defensive tools ready because a fast clear is useless if the encounter becomes unreliable.

Fast Clear or Safe Clear?

Mobility-heavy builds are usually better for gathering materials because they move between objectives with less downtime. Their drawback is that some lose damage on a stationary boss. Durable single-target setups take longer to travel but often produce steadier boss kills. Neither route is automatically better; choose based on the part of the loop that currently slows you down.

Spend Them After the Build Has a Target

Use Shards when your character has capped the basics, your chosen boss can drop something meaningful, and you can repeat the fight without exhausting resets. Do not spend them just because you have enough for one attempt. A batch of runs gives better feedback on whether the target is worth pursuing and keeps the session focused.
